If not done after 2 sprints, re-commit or drop honestly. ### Step 5: Velocity and Metrics Metrics are tools for the team's self-improvement, not management surveillance. Use them to spot trends, not to judge individuals. **Velocity Tracking**: Track story points completed per sprint. Use the rolling average over the last 3 sprints for planning (not the peak). Never compare velocity between teams. **Burndown vs Burnup**: Burndown tracks remaining work (flat sections = stuck items; staircase = stories too large). Burnup tracks completed work plus scope changes (makes mid-sprint scope additions visible). Use burnup when scope creep is recurring. **Cycle Time vs Lead Time**: Lead Time = backlog entry to Done.
